Describe the leadership problem

A founder may be receiving contradictory supplier estimates, or an existing team may be shipping without an agreed acceptance process. Those are different engagements from emergency incident command or line management. Identify who owns product priorities, who approves expenditure and who makes final technical decisions. Define the systems and teams inside the scope. A title alone does not establish authority, and advice is ineffective when nobody can act on it. The initial conversation should produce a bounded problem statement and explain whether consulting, a permanent hire or a specialist review is the more appropriate response.

Agree the working rhythm

Choose a review cadence, decision channel and expected preparation from the team. Specify which artifacts will be reviewed: architecture decisions, release plans, risk registers or implementation proposals. If code review is included, define the depth and repository access needed. Discuss response expectations and time-zone overlap before treating the arrangement as operational coverage. Emergency availability and service-level commitments require a separate explicit agreement. This protects both parties from assuming that a scheduled advisory engagement includes continuous monitoring, instant responses or ownership of systems the consultant has never been authorized to change.

Make the outputs inspectable

Deliver written decisions, prioritized risks, review notes and a plan for transferring knowledge into the team. Acceptance can include resolving a named architecture choice, improving a release checklist or establishing a reproducible estimation process. Measure whether decisions are clearer and work can proceed with fewer unresolved dependencies, rather than counting meetings as the result. Keep advice distinguishable from implementation work. If the engagement reveals a security or infrastructure issue requiring another specialist, record the need rather than stretching the role into an unsupported assurance. Clear boundaries make part-time leadership more useful and easier to evaluate.

State who owns decisions made between scheduled reviews. A part-time technical adviser can clarify risks and options, but the product team still needs an authorized person to approve changes when the adviser is not participating in the immediate discussion.

Plan for independence

The team should become better able to make ordinary decisions, not dependent on one outside person to approve every change. Document context and designate internal owners.
